Under classic trading, lead time equals materials plus production plus inspection plus sea freight plus clearance plus inland transport. Production and shipping dominate that chain and neither can be compressed much. Stock warehousing changes the starting point, not the speed.
What stock warehousing changes
If fast-moving categories are in stock, the replenishment chain shortens from starting production to picking and shipping. What is saved is not a few days but a whole production cycle. This is why stock matters far more in peak season than off-season.
The four rolling batches
- Batch one: stock arrived at the overseas warehouse, already in the customer's region for drop-shipping or local replenishment.
- Batch two: on the water to the customer, already departed with a predictable transit time.
- Batch three: held in our own warehouse, keeping fast-moving categories available for quick replenishment and trial orders.
- Batch four: pre-scheduled at the factory based on overseas sell-through data rather than guesswork.
Once the four batches roll, goods are always in an about-to-be-available state, instead of everything arriving on one delivery date.
Three preconditions for the stock model
- Data foundation: customer sell-through data is needed to judge which categories are worth stocking.
- Unified packaging: stock must use unified cards and packaging to ship shelf-ready.
- Warehouse capacity: stock ties up cash and space, which requires floor area.
Stock is not a universal answer
Stock suits year-round categories and basic colour lines, not deep customisation or a first order of a new style. Custom work is about differentiation and must go through a full production cycle. A sensible structure keeps speed through stock on basics and differentiation through scheduling on custom lines.
Practical advice for buyers
When discussing a stock programme with a supplier, the three most useful questions are: which categories are in stock, how often stock is replenished, and what the minimum replenishment quantity is. These tell you far more than asking how fast the lead time is.
